/ Our Approach

Growing D2C Haircare brands with Performance Marketing since 2017.

Paid media for a hair care brand has an unusual problem: the product takes eight to twelve weeks to prove itself, but the ad account demands a verdict in seven days. That gap is where most hair care media plans break. Brands optimise to first-order ROAS, buy a discounted trial size, and never see the buyer again because the buyer quit at week five before the shedding phase ended. We plan against refill economics instead. That means concern-led ad angles rather than product-led ones, a landing experience that sets a twelve-week expectation before the card is charged, a retention sequence timed to the shedding and regrowth phases, and a claim set that survives an ASCI reading. Baclinc manages ₹50Cr+ in ad spend and has run growth for 150+ brands since 2017 out of our Powai, Mumbai office.

Angles Built Per Concern, Not Per Product

A hairfall buyer, a dandruff buyer and a frizz buyer respond to entirely different first three seconds, and they carry entirely different urgency. Hairfall and visible thinning convert on relief and evidence, dandruff converts on speed and embarrassment, texture and porosity convert on routine clarity. We build an angle bank per concern with its own hook set, its own objection handling and its own landing page, rather than running one product creative against a broad interest stack.

Planned To The Refill, Not The First Order

A hair serum bottle lasts thirty to forty-five days and a visible result needs two to three of them, so the second and third order are where the account actually becomes profitable. We model target CAC against a three-bottle window from day one, hold the refill and subscription conversion rate as a headline metric in the weekly review, and refuse to celebrate a trial-size ROAS number that never repeats.

Creative That Handles The Shedding Objection

The single largest churn moment in hair care is week four to week six, when a buyer using a growth actives routine sees more hair in the drain and assumes the product failed. Ads that never mention this create a refund. We brief creative that names the timeline honestly upfront, and we run a paid retention layer against existing buyers in exactly that window rather than leaving it to a generic email flow.

Actives Language That Passes A Compliance Read

Minoxidil, redensyl, procapil, ketoconazole and saw palmetto sit at very different points on the cosmetic to drug spectrum, and copy that works for one is a violation for another. Minoxidil in particular is drug-regulated in India rather than cosmetic. We keep a per-active approved claim list in the brief, review delivered creative against it before it goes live, and route anything borderline to your regulatory reviewer instead of hoping the account escapes notice.

Quiz And Diagnostic Traffic As Its Own Campaign Type

Hair care is one of the few consumer categories where a diagnostic quiz genuinely outperforms a direct PDP click, because the buyer does not know whether their problem is scalp, breakage or shedding. We run quiz-destination campaigns as a distinct structure with their own cost per completed quiz target, then retarget by diagnosed concern with the matched regimen rather than the full catalogue.

Honest About Our Hair Care Track Record

We have worked with multiple brands in this category since 2017, including Richfeel, whose work is published on our site. We can share specific names and numbers on request. What we will not do is put an invented ROAS figure on a landing page or promise a CAC band before we have seen ninety days of your own account and your real repeat curve.

How We Work

Our Proven Process

01

Repeat Curve Before Ad Spend

We rebuild ninety days of Meta, Google, GA4 and Shopify data around one question: what share of first-time buyers place a second order, and at what interval. In hair care that number decides the entire media plan, so we do not touch campaign structure until it exists.

02

Concern And Actives Angle Bank

We build the angle map by concern and by active ingredient, tag every angle with its approved claim language, and shortlist the four to six that match your formulations honestly. Concerns your product cannot support are cut here rather than argued about later.

03

Quiz Funnel And Regimen Landing Build

We stand up a diagnostic quiz path and a regimen-level landing experience alongside the standard PDP path, so cold traffic that does not yet know its own concern has somewhere to go other than a bounce.

04

Account Rebuild With A Retention Layer

Prospecting, quiz, retargeting by diagnosed concern, and a paid retention layer aimed at the week four to week six shedding window, each with its own budget and its own success metric rather than one blended ROAS target.

05

Creative Cadence With Compliance Review

A weekly cut and publish rhythm across concern angles, before and after content where the timeline is stated, routine demonstration and founder or expert explainer, with every asset checked against the per-active claim list before launch.

06

Monthly Refill And Contribution Review

Monthly we reconcile contribution margin against cohort repeat rate at day forty-five and day ninety, review refill and subscription conversion by concern, and reallocate spend toward the angles that produced second orders rather than the ones that produced the cheapest first click.

Common Questions

Everything you need to know about Performance Marketing for D2C Haircare brands

How is paid media for hair care different from skincare?

The evaluation window is far longer, which changes what you optimise toward. A skincare buyer can form an opinion on texture and finish within a week, so first-order performance is a reasonable proxy for product fit. A hair care buyer cannot judge a hairfall or growth product before roughly week eight because the hair growth cycle will not allow it, so first-order ROAS tells you almost nothing about whether the cohort will stay. Hair care media also has to survive a shedding phase around week four to six that has no equivalent in skincare, and its actives set includes drug-regulated ingredients such as minoxidil, which constrains ad copy in ways cosmetic actives do not.

What repeat rate do we need for hair care paid media to work?

The second order matters more than the first, and a brand where fewer than a fifth of first-time buyers reorder within ninety days will struggle at any CAC. We track day forty-five and day ninety repeat separately because hair care bottles run roughly thirty to forty-five days, which means the day forty-five number is the real early warning signal. If that number is weak, the fix is usually product expectation setting and the week five retention touch rather than a change to bidding strategy, and we will say so instead of asking for more budget.

Can we advertise minoxidil products on Meta and Google?

Not the way you advertise a cosmetic serum, and in many cases not at all through standard ad accounts. Minoxidil is regulated as a drug in India rather than as a cosmetic, which places it under both platform pharmaceutical policies and Indian advertising rules, so ad copy, targeting and landing pages face restrictions that a cosmetic oil or shampoo does not. Brands with a minoxidil SKU usually need to build paid acquisition around their cosmetic and support range while the prescription product is handled through consultation-led or organic paths. We will map which of your SKUs can carry paid spend before we plan the account.

Should we run trial sizes or full sizes in ads?

Full size wins in hair care more often than founders expect, and this is one of the few categories where we argue against the trial pack. A thirty day trial ends before the hair growth cycle produces any evidence, so the buyer concludes the product did not work and never reorders, which means you paid acquisition cost to manufacture a negative review. Selling a full regimen or a multi-month pack raises first-order CAC and looks worse in week one dashboards, but it is usually the version that produces a profitable cohort. We test both, and we judge them at day ninety rather than day seven.

How do we handle the shedding phase in our advertising?

Say it in the ad rather than hoping the buyer never notices. Increased shedding around week four to week six is a normal response to several growth actives, and a buyer who has not been warned reads it as product failure and requests a refund, often publicly. We brief creative and landing copy that states the timeline plainly, and we run a paid retention layer aimed specifically at buyers in that window with explainer content rather than a discount. Brands that do this see fewer refunds and better reviews, because expectation setting is doing work that no amount of media optimisation can.

Have you run paid media for hair care brands before?

Yes, we have worked with multiple brands in this category since 2017, and Richfeel is a hair client with published work on our site. We can share specific names and numbers on request. Across the agency we manage ₹50Cr+ in ad spend for 150+ brands and hold Google Partner and Meta Business Partner status, so the account structure and creative operations a hair care brand needs are established practice for the team rather than a first attempt. We prefer to walk through the relevant accounts on a call rather than publish figures we cannot attach a client name to.

Does Google search matter for hair care or is it all Meta?

Google carries more weight in hair care than in most personal care categories because the buyer searches symptoms and ingredient names with unusual precision. Queries around specific conditions, specific actives and comparison between two ingredients arrive with real intent and are far cheaper than the equivalent Meta prospecting click. There is also a defensive reason: marketplaces, clinics and coupon affiliates bid on hair brand terms aggressively, so branded search protection usually pays for itself early. We typically run Meta as the volume engine and Google as the intent and defence layer, then rebalance monthly on contribution rather than a fixed ratio.

How much should a hair care brand budget monthly?

Budget is set by your repeat curve and your bottle economics rather than by a rate card, so we scope it after the diagnostic. A brand with a strong day ninety reorder rate can sustain a much higher first-order CAC than one selling a single bottle, which means two brands with identical revenue can need very different budgets. We also do not take on accounts where the spend is too thin to exit the learning phase across more than one campaign, because the data never stabilises and both sides waste a quarter. Email abhishek@baclinc.com and we will size it against your actual numbers.
